About Incra Group

Incra Group is a Sydney-based tax, accounting and advisory firm built around Australian family businesses. A team of 20+ works with founders and business owners across construction, pumps, hardware, storage, piping, and industrial services, delivering everything from annual compliance to growth strategy, cashflow, tax planning, structuring, succession, and equity building.

Their commercial track record backs it up: more than 1,500 clients onboarded and a 95% year-on-year retention rate. Their pitch is enterprise-quality advisory delivered without the enterprise jargon, and their stated goal is to remove up to 80% of the manual effort in accounting, building a team that spends more time actually advising clients and seeking new business, enabling growth without adding headcount.

The Opportunity

Incra was winning clients faster than they could hire accountants. The bottleneck was compliance: financial statements, tax returns, and reconciliations spread across dozens of people. Ben Holt and Kelvin Whitehead wanted AI running most of that first-pass work by 1 July 2026, the start of their new financial year.

Ben's framing at the time: cracking reconciliation automation would put Incra “ahead of 99% of other accounting firms.”

“We had highly skilled accountants that would be bogged down in hours of manual processing, leaving them unable to add real value to our clients.”

How They Use Combinely

Incra started with a demo in September 2025 and a small pilot in early 2026. Nine months later, every seat on Coco is used daily, from partners down to junior accountants, and Coco is running 1,000+ automated tasks a month across 1,180 clients. Four areas do the heavy lifting.

1. FBT, from start to finish

Fringe Benefits Tax is a hated task among Australian accountants, one of the most process-heavy jobs, completed in a three-month rush. Incra's Coco setup covers the FBT checklist, workpaper prep, declarations prefill, and the employer benefit report, flagging errors along the way. Raw data goes in, a checked draft comes out, and the whole FBT team works from the same baseline. It is one of the biggest wins: Incra retired a purchased FBT calculation tool, replaced by an in-house workflow that can be modified on the fly for any unique situations.

“Reviewing thousands of ledger lines for potential FBT issues used to be a major bottleneck. With Coco, those exposures are identified in seconds at the click of a button.”

2. SMSF and statements of advice

For superannuation funds, Coco creates strategic advisory documents, including pension commencement resolutions and statements of advice for pension commencement, salary sacrifice contributions, and the establishment of SMSFs. Advisers review a compliant first draft instead of using an external provider, saving months of waiting and $650 of fees per statement.

3. Financial statements and reconciliations

Incra now has its sights set on the biggest goal of them all: financial statements. The most accountant hours are spent reconciling and preparing financial statements, most of which is admin-heavy, repetitive work.

This is where Combinely's agents really come into their own, with the ability to lock down rules and templates within the agent's instructions. Incra is already testing agents that can complete the various stages of financial statements, even pulling data from the client's systems and beginning the process without the accountant doing any thinking.

It's in the handling of the prep work behind the numbers where Incra sees the real wins forming.

“Coco has been a game-changer for our team in the prep of accounting work. We have nearly completely eliminated the manual hackwork on so many of our jobs, from asset reconciliations to preparing equity statements, which has saved the team hours of time per job.”

4. Client communications and knowledge work

Beyond the numbers, Coco drafts the firm newsletter, turns meeting recordings into notes and actions, writes monthly management report commentary, prepares weekly agendas, and produces a geopolitical and economic briefing that runs on a trigger so it's waiting for the team every morning. Ben treats one of the client-context workflows as an internal paralegal for looking up how the firm has advised similar situations before.

“The newsletter and blog posts used to take a full day to draft, review, and set up. Now it is done within an hour.”

The Result

In under a year, Incra went from a first demo to embedding Coco into core compliance workflows across the firm. Plenty of big changes are still to come, but every implementation is bringing noticeable time savings and quality improvement.

  • 1,000+ tasks automated every month across the firm
  • 100% of the team using Coco every day, from partners down to junior accountants
  • 1,180 clients supported
  • 39% reduction in manual data processing across workflows rolled out so far

“Time saved on the FBT program gave the team the breathing room to deliver a noticeably better client experience through June, prompting one accounting director to call it the best June 30 EOFY in 17 years.”
